Operational Expertise.
Startup Speed.

I embed as your operational leader — handling the systems, processes, and execution that let you focus on product and growth. A specialty in hardware startups, with end-to-end experience across the full product lifecycle. Engagement is tailored to your stage, team, and goals.

01

Fractional COO

Embedded in your company — attending your leadership meetings, presenting to your board, and owning operational outcomes. Once project-based services build your systems, the Fractional COO runs and evolves them.

  • Embedded executive presence — leadership meetings, board presentations, day-to-day decisions
  • Presents financials, Actual vs. Forecast/Budget, and operations status directly to your Board
  • Acts as Controller and in-house legal once finance and compliance systems are in place
  • Maintains and evolves everything built by project-based engagements
02

Your Company OS

Your Company OS — designed, not cobbled. We document your workflows, establish single sources of truth, and propose an integrated Tech Stack. Starts from wherever you are today: we keep what works, replace what's limited, and eliminate tool overlap.

  • Document every workflow, source of truth, and data flow
  • Propose the Tech Stack — replace what's limited, keep what works, resolve overlapping tools
  • Three-tier automation strategy: internal automations, native integrations, then external automation engine
  • Phased implementation plan with priorities, sequencing, and testing at each step
03

Accounting System

Your accounting system is foundational. We install and configure your accounting software, design the Chart of Accounts, and connect your bank, payroll, A/P and A/R — so your expense policies are enforced automatically and actuals flow directly into your Financial Model, budgets, and dashboards.

  • Accounting software setup and Chart of Accounts design — the skeleton upon which budgets and financial reporting are built
  • Bank sync, payroll, and tool connections — expense approval policies enforced by the system
  • Invoicing configuration and receivables integration — revenue captured automatically from day one
  • Connected to FP&A, budget, and BI tools — actuals flow where they need to go without manual effort
04

Budget, FP&A & Board Reporting

The Financial Model is the centerpiece — built collaboratively with the Founder, connected to your actuals, and automated to produce Actual vs. Forecast and Actual vs. Budget. Includes the budget framework and your first annual budget. You contribute your Business Model, we translate it into financial projections with knobs and sliders for all important inputs, facilitate scenario analysis, and output Board-ready exhibits.

  • Financial Model supporting scenario analysis — SeriesOps builds the structure, Founder provides Business Model and guides inputs
  • Budget framework and first annual budget — subsequent annual budgets maintained by the Fractional COO
  • Actual vs. Forecast and Actual vs. Budget — automated workflows connected to the accounting system
  • Board material exhibits — designed once, automatically generated, consistent format meeting to meeting
05

KPI's & Business Intelligence

What gets measured gets done — but only if you're measuring the right things. We design the KPI framework tied to your corporate objectives, build automated data pipelines from your operational systems, and deliver dashboards so everyone from team leads to Board members sees exactly what they need to drive decisions.

  • KPI framework — metrics tied to corporate objectives, each with an owner, a target, and a review cadence
  • Automated data pipelines from operational systems — CRM, support, product analytics, manufacturing
  • Dashboards for Board, leadership, and team leads — each audience sees what matters to them
  • Not just metrics, but time series, so the trends become apparent, and every KPI is designed to drive a decision
06

Automation & AI Ops

Service 02 designs your Company OS. This service brings it to life — implementing and automating the systems that don't fall under a specialized service. CRM, customer support, marketing, knowledge base, project management, communications, and your Company Brain — scoped to your company type and stage, because this is where every business is different.

  • Company Brain — a single AI-powered hub where any employee can ask any question, with access tailored to their role
  • CRM, customer support, and marketing systems — pipeline management, ticketing, campaigns, and lifecycle automations
  • Knowledge base, project management, and communications — internal wiki, meetings assistant, inbox assistant
  • Automation platform (Make, Zapier, n8n) — connecting everything the specialized services don't cover
07

Hardware NPI Ops

If your product has a hardware component, there's a whole additional lifecycle most fractional COOs have never touched — but it's my specialty. MRD/PRD through Engineering, NPI, Manufacturing, QA/QC, Fulfillment, Installation, Customer Support, and Returns. This service is predominantly about process and workflow so that the hardware product is designed with reliability, cost, and manufacturability as key outcomes.

  • HW product lifecycle process design — MRD/PRD through manufacturing, fulfillment, installation, support, and returns
  • PLM as the single source of truth — we may not dictate engineering's design tools, but we insist on a system that tracks every revision
  • Contract manufacturer selection and NPI documentation — help select the CM early and document the process end to end
  • Field Ops discipline and RCA/FMA — establish the feedback loop from field failures back into engineering
  • Hardware-specific compliance — FCC, UL, CE and other certifications managed within the product development process
08

Compliance & Corporate Governance

The rules of the game — from employment law to data privacy to how contracts get signed. We build the governance infrastructure that protects the company: template agreements, signing authority policies, onboarding and offboarding procedures, and a contract management system. If you already have contracts scattered across inboxes and drives, we collect and centralize them too.

  • Template agreements and signing authority policy — who can sign what, and every agreement starts from a GC-approved template
  • Employee and contractor onboarding/offboarding procedures — checklists, access provisioning, compliance steps
  • Expense approval and reimbursement policies — rules encoded, not just documented
  • Privacy and information security policy as well as awareness and compliance training program
  • Contract management system with e-signatures — centralize existing contracts, manage new ones in one place
09

Culture & Team

Culture is what happens when no one is watching. We help you establish core values, mission, and vision, build an OKR program that connects individual work to company objectives, and set best practices for communications, reporting, and meetings discipline.

  • Core values, mission, and vision — established as decision-making tools, not decoration ("Commit & Achieve" is a personal favorite)
  • OKR program — company objectives cascaded to teams and individuals with a regular review cadence
  • Best practices for company communications — reporting standards, meeting preparation, and attendance expectations
  • Performance management framework — structured reviews, feedback loops, and growth plans
10

Pitch & Fundraising Support

I've been on both sides of the table — a Founder who raised money, and a VC who vetted early stage startups. This service sharpens your pitch, anticipates every investor question, and gets your data room ready for diligence.

  • Pitch narrative, key questions to address, and what backup slides to prepare
  • Critical feedback on the deck, plus financial and operational content if SeriesOps owns the role
  • Pitch coaching and optional co-presentation for financials, forecast, and operational topics
  • Data room preparation — organized, complete, and ready for institutional diligence
11

Operations Audit

Every great plan starts with a clear picture of where you are today. The Operations Audit is a structured assessment of your company's operational maturity across every domain — processes, systems, people, and tools. It produces a prioritized roadmap that tells you exactly where to invest first and connects directly to the services that close each gap.

  • Structured assessment across all operational domains — finance, legal, HR, compliance, planning & reporting
  • Gap analysis with maturity scoring — where you are today vs. where you need to be for your stage and goals
  • Prioritized roadmap — a sequenced action plan that maps directly to SeriesOps services
  • Ideal starting point for new engagements — gives both the Founder and SeriesOps a shared understanding before any project begins
